A new sales recruit has finished product training and passed the quiz. Next week she joins a supervised call with a real customer. Before that, her manager gives her a short brief about a fictional prospect and asks for a discovery plan: what she wants to learn, which questions she will ask, and what she will do if the buyer says something unexpected. She then defends the plan in a ten-minute review.
This is an illustrative scenario, not a documented customer case. It shows the idea behind a sales onboarding capstone: a bounded business task that tests whether a recruit can apply what she learned, before the stakes include a real client. This guide is for heads of sales enablement and sales managers. It covers how to define the task, check for gaps that training will not fix, design preparation and practice, work through a case, and measure whether recruits are ready.
What is a sales onboarding capstone?
A sales onboarding capstone is a final, bounded task at the end of onboarding that asks a recruit to do a realistic piece of the job and explain their reasoning. It differs from a knowledge quiz because the recruit produces something (a plan, a call, a recommendation) and defends the choices behind it. When it follows the action learning pattern, the recruit works on a real or realistic problem, acts on it, reflects with others and adjusts. That cycle is what makes it a practice step and not only a test.

| Spørsmål | Kort svar |
|---|---|
| What does a capstone test? | Whether a recruit can apply and justify a decision on a realistic task, not whether they can recall facts. |
| What task suits sales onboarding? | A discovery plan, a call opening, a first-meeting recap or a qualification decision. |
| Who judges it? | A sales manager or enablement lead using a shared rubric. |
| Hvor lang tid bør det ta? | Short enough to run for every recruit, often under an hour including the review. |
| What does it not prove? | Revenue results. It shows readiness for a task, which is a different claim. |
| What should happen after it? | Supervised client work, with feedback tied to the same criteria. |
1. Beskriv ytelsesproblemet
Start from the role, not from the course. Ask what a recruit must be able to do in their first supervised client conversation, and what an authorised level of client exposure looks like for a new hire in your company. Some teams let recruits join calls as note-takers first. Others allow them to run the first ten minutes. Your capstone must reflect that real boundary.
Write the target as one observable sentence: "Plan and run a discovery conversation that surfaces the buyer's problem, relevance to our offer and next step." That sentence is what the capstone tests. If you cannot write it, the capstone will drift into a general quiz.
2. Diagnostiser lærings- og konteksthullene
Before you design anything, compare the task with what recruits do today. Most onboarding programmes assess recall: product facts, pricing rules, process steps. Those matter, but a recruit can pass them and still struggle on a call.
The revised version of Bloom's taxonomy, as summarised by the Cornell Center for Teaching Innovation, is a handy way to describe the gap. Remembering and understanding come first. A discovery plan asks for more: applying a method to a new case, analysing what a buyer said, evaluating which question matters most, and creating a plan. Those are the demands to match. Our guide to matche læringsaktiviteter med Blooms taksonomi shows how to pair each level with an activity.
Then check for causes that training cannot fix. A recruit may struggle because:
- Tools are unclear. The CRM fields or call notes template changed, and nobody explained it.
- Procedures conflict. Two managers give different advice on qualification.
- Staffing is thin. Nobody has time to give feedback, so mistakes repeat.
- Authority is vague. The recruit does not know what they may promise.
If those are present, a capstone will expose them, but it will not remove them. Treat the current training method and its assessment ceiling as hypotheses to test with the buyer of the programme, not facts.
3. Utform målrettet forberedelse og øvelse
A capstone works best at the end of a sequence, not as a surprise.
- Check prerequisites first. A short recall check confirms that the recruit knows the product, the buyer roles and the qualification rules. It confirms prerequisites only. It does not show readiness. Our guide to assessing judgement and problem solving in training forklarer hvorfor.
- Use self-paced study for the rules. Product facts and process steps suit asynchronous review. They need no instructor in the room.
- Use practice with feedback for the judgement. Give the recruit a realistic case, ask for a reasoned response, and give feedback linked to the decisions they made, not to the final answer alone. Our guide to utforme interaktiv praksis med nyttig tilbakemelding dekker mønsteret.
- Add live input where it adds value. A facilitated debrief helps when a choice is ambiguous and several answers are defensible. A written comment is enough when the answer is clear. See how to connect self-paced preparation with live coaching.
This sequence is the action learning part. The recruit prepares, acts on a realistic problem, reflects with a coach, and then tries again on a new case.
4. Arbeid deg gjennom et realistisk eksempel
Illustrative. A sales manager should validate the case and answer criteria before use.
Saken. A recruit is given a one-page profile of a fictional mid-sized logistics firm. The buyer has asked for a first call about onboarding software. The recruit must prepare a discovery plan and defend it.
Et første forsøk. "I will open by explaining our product, show the three features customers like most, and ask about their budget at the end. If they raise a concern, I will send a case study."
Tilbakemelding og prøv på nytt. The reviewer asks: "What do you want to learn in the first ten minutes? What would tell you this buyer is not a fit? What will you do if they ask for a price you are not authorised to give?" These are questions about decisions, not about product facts.
Et sterkere forsøk. "I will open by confirming the buyer's goal for the call. I want to learn who is affected by the current process, what it costs them in time, and who else signs off. If budget comes up early, I will say I can't quote prices on this call and offer a follow-up with my manager. If I hear nothing that links to our offer, I will say so and ask whether it is worth continuing."
Oppsummering. Ask the group why the second plan is stronger. The answer should point to evidence the recruit chose to collect, the boundary they set and the way they handled uncertainty. The first plan is incomplete because it assumes the product matters before the problem is known. The second is defensible because it names what is still unknown. Use the approved criteria to explain each judgement, not a manager's preference.
5. Vurder kapasitet og planoverføring
Use a new case for the assessment, so you measure the skill and not memory of the practice case. Score it against explicit criteria, then plan what happens next.
A sales onboarding assessment of this kind works best when the rubric is short. A 0 to 2 rubric is enough:
| Criterion | Observerbare bevis |
|---|---|
| Oppgaveutførelse | Produces a discovery plan that targets the buyer's problem, relevance to the offer and a next step. |
| Argumentasjon | Explains the choices made, the alternatives rejected and what remains uncertain. |
| Grenser | Uses approved procedures, stays within authority and asks for help when information is missing. |
Anchors: 0 is absent or unsupported, 1 is partial with relevant omissions, and 2 is complete and justified against the agreed criteria. Define critical errors separately, such as promising terms the recruit is not authorised to offer. An overall score must not hide a critical failure. This rubric is a proposal to adapt with your sales manager, not a validated readiness standard.
Then add a workplace follow-up. A supervised first call, a call review against the same three criteria, or a short debrief a week later each check that the behaviour carries into real work. Decide in advance who gives the feedback and when, because delivery depends on manager time.
Der interaktiv levering hjelper
Interactive formats suit the practice and review steps. In a live session, you can show the fictional buyer profile, ask each recruit to type the first question they would ask, and compare responses against the rubric before the debrief. The same case can run self-paced for preparation, with a different case used for the final assessment. AhaSlides supports interactive learning and moving between live and self-paced delivery. It is a presentation and learning tool, not a CRM, a call recorder or a simulator. Check any specific authoring, feedback or reporting function you plan to rely on against your own workflow. For help choosing formats, see our guide to når man skal bruke adaptiv, interaktiv og live læring.
What evidence shows recruits are ready?
Look for evidence at three levels, from nearest to the task to furthest away.
- Task evidence. Rubric scores on an unseen case, compared with a baseline from earlier in onboarding.
- Behaviour evidence. Call reviews in the first weeks that show the same behaviours: the recruit chooses what to learn, sets boundaries and asks for help.
- Business evidence. Operational measures such as the time to a first qualified opportunity, tracked with a stated population, denominator and period.
Be careful with the third level. Territory changes, pricing updates and team changes can move those numbers without any link to onboarding, so describe what you see as an association unless you have a comparison group. Our posts on measuring sales training alongside readiness and commercial outcomes og shifting sales managers from pipeline inspectors to coaches go further on both.
Begrensninger som kan gjenstå
- Capstone realism. A fictional buyer cannot show how a real one interrupts. Keep a supervised first call as the next step.
- Reviewer time. Rubric scoring and a ten-minute review take manager hours. Decide who has them before you launch.
- Reviewer consistency. Two managers may score the same plan differently. Calibrate on two or three sample plans first.
- Role and authority. The capstone can only test what recruits are allowed to do. If authority is unclear, fix that first.
- Small cohorts. With a few recruits, scores say little about the programme. Use them to coach individuals.
Ofte stilte spørsmål
What is a capstone project in sales onboarding?
It is a final bounded task, such as a discovery plan with a short defence, that shows whether a new recruit can apply what they learned before they meet a client.
How long should a sales onboarding capstone take?
Aim for a task that every recruit can complete in under an hour including the review, so it runs for every cohort without becoming a bottleneck.
How do you assess business acumen in new sales hires?
Score their reasoning on a realistic case against explicit criteria: what they chose to learn, what they would do with uncertainty and where they stop and ask for help.
Should a capstone be live or self-paced?
Use self-paced for rules and preparation, and live or reviewed feedback for judgement. The capstone itself works either way if the criteria are the same.

Write one sentence describing the first client task a recruit is allowed to do. Draft a one-page fictional case for it, three rubric criteria and a ten-minute review. Pilot it with one recruit and one manager, adjust the criteria, then compare the follow-up call review with the capstone score.
