How to shift sales manager mindsets from pipeline inspectors to developmental performance coaches

It is Thursday afternoon and a sales manager has forty minutes to review a rep's pipeline. She asks the usual questions. What is the close date? Who is the economic buyer? Why has this deal not moved? The rep answers, the manager updates the forecast, and the review ends. Nobody has heard the rep speak to a customer, and nothing the rep does next week will change because of it.

This is an illustrative scenario, not a documented customer case. It describes the habit this guide is about. Most sales managers are promoted for what they sold, then asked to run weekly pipeline reviews. Inspection feels productive because it produces numbers. Coaching produces better conversations, which show up in the numbers later. This guide is for heads of sales enablement and sales managers who want to build that shift on purpose. It covers how to find out what is holding managers back, how to set up the conditions for coaching, how to practise a developmental review with an agreed action, and how to tell whether anything changed.

What is sales manager coaching training?

Sales manager coaching training teaches managers to improve a rep's skills through observed work and feedback, rather than only inspecting deals and forecasts. The core task is a developmental review: the manager watches or hears a piece of real selling, gives specific feedback, and agrees one practice action with the rep that they will both follow up. A pipeline review asks "where is this deal?" A developmental review asks "what did you do in that conversation, and what will you try next?"

Hva er oppgaven?Run a developmental review that ends with one agreed practice action.
How is it different from a pipeline review? It starts from observed conversation skills, not deal status.
What usually gets in the way?Workload, incentives and habit, not only missing skills.
What practice works?Realistic cases, feedback on the manager's own questions, and a live debrief.
Hva måler du?Coaching behaviour and whether practice actions get completed.
Hva kan trening ikke fikse?A forecast process that rewards inspection or a span of control too wide to coach.

1. Identifiser atferden og dens kontekst

Start with a specific behaviour, not a mindset. "Be more of a coach" cannot be observed. "Listens to part of a recorded or live customer conversation before the one-to-one, and agrees one practice action at the end of it" can.

Then ask why managers do not do it already. A missing skill is only one possible cause. Check for these as well:

  1. Arbeidsmengde. A manager with twelve direct reports and a weekly forecast call has little time for observation. Training cannot create hours.
  2. Incentiver. If managers are measured on forecast accuracy and rep attainment this quarter, inspection is the rational choice.
  3. Autoritetsgradienter. Reps may not want a manager to hear a weak call, especially if earlier feedback felt like a verdict.
  4. Habit and comfort. Many managers were promoted for closing, so they take over deals rather than coach them.

Only the last two are mindset questions in the usual sense, and the first two sit with leadership. Say that out loud in the programme design. Otherwise managers will conclude the training is asking for more work without changing what they are rewarded for.

2. Sett driftsforholdene for øvelsen

Coaching practice goes nowhere if the rest of the system pushes the other way. Before running any session, agree the following with sales leadership.

Protected time. Decide which existing meeting a developmental review replaces. If it is added on top, it will be the first thing dropped in a busy week.

Godkjente ansvarsområder. Clarify what a manager may do with what they hear: which calls can be reviewed, whether recordings are used, and who else sees the notes. Check recording and data rules for your region with your legal team.

A clear separation. Keep developmental reviews apart from performance management. If a coaching note can end up in a performance file, reps will stop sharing real work.

A response from leaders. Managers rehearse a new behaviour and then return to leaders who still ask only for forecasts. Explain to senior leaders what the managers are practising and what a good review looks like, so the response they receive matches what they were trained to do.

3. Design en atferdsbasert læringsreise

Match the preparation, practice and feedback to the task. Our guide to matche læringsaktiviteter med Blooms taksonomi is a useful way to clarify the thinking each stage needs. For a developmental review, the demands are mostly apply, analyse and evaluate. Bloom clarifies the thinking demand. It does not explain motivation, so keep the causes in section 1 separate.

Forberede. Give managers the agreed standard for a developmental review, the relevant policy on recordings or call notes, and a short self-paced input on giving specific feedback. A brief recall check confirms they have the basics. It does not show they can coach.

Practise. Run the review itself in a safe setting. One manager plays the rep, another plays the manager, and a third observes against a rubric. Rotate the roles. Use a case drawn from your own team's calls, with names and details removed. For ideas on call-based material, see our guide to customer discovery call audit labs.

Get feedback on the manager's own questions. Feedback should be about what the manager asked, not only what the rep did. "You asked about the close date three times and never asked what the buyer said" is more useful than "be more developmental". Our guide to utforme interaktiv praksis med nyttig tilbakemelding dekker hvordan.

Use live discussion for ambiguity. Some situations have no clean answer: a rep who hits target while skipping discovery, or a strong closer with a weak process. These suit a facilitated discussion. A self-paced module cannot resolve them.

4. Arbeid deg gjennom scenarioet og gjennomgå det

Illustrative. A sales enablement lead should validate the case and answer criteria before use.

Saken. A manager listens to a four-minute clip of a rep's discovery call. The buyer says the current process is "fine" and the rep moves to a demo. In the one-to-one, the manager has to run a developmental review.

Et første forsøk. "Good energy on the call. You should ask more questions. Let me know how it goes." The manager is friendly, but the feedback is vague, nothing is agreed, and there is no follow-up.

Tilbakemelding og prøv på nytt. The observer asks, "What exactly did the rep do at the moment the buyer said 'fine'? And what will they do differently?" The manager returns to the clip.

Et sterkere forsøk. "When the buyer said the current process was fine, you went straight to the demo. What do you think the buyer meant? ... Next call, I would like you to try one question after 'fine' before you move on. We will listen to that moment together on Friday." The manager names the moment, asks for the rep's view, agrees one action and sets a follow-up.

Oppsummering. Ask the group: what in the stronger attempt would be hard to repeat on a normal Thursday? Answers such as "I would not have listened to the clip first" or "I do not have time for a Friday follow-up" show where the system, not the skill, is the constraint. Judge both attempts against agreed criteria, and note that neither is a model answer.

5. Measure behaviour and follow through

Completion of the training only tells you managers attended. Use measures that match the task:

  1. Coaching behaviour. Did the manager observe real work and agree an action? Use a short observation checklist or a review of the manager's notes, with the rep's agreement.
  2. Completion of practice actions. What share of agreed actions were tried and followed up within the week? This is a process measure that managers can see.
  3. Transfer to a new case. Ask the manager to run a review on a clip they have not seen, scored against the rubric below.

This follows the logic of the Kirkpatrick four-level model, described by Kirkpatrick Partners, which separates reaction and learning from behaviour on the job and from results. Coaching behaviour sits at the third level, and a change in win rate sits at the fourth. Treat the fourth as a longer-term check, since many things move it.

A simple 0 to 2 rubric:

CriterionObserverbare bevis
OppgaveutførelseRuns a developmental review and records the practice action and the evidence for it.
ArgumentasjonExplains constraints, alternatives and what is uncertain, and checks coaching behaviour and completion of actions.
GrenserUses approved procedures and seeks help when information or authority is missing.

Anchors: 0 is absent or unsupported, 1 is partial with relevant omissions, and 2 is complete and justified against the agreed criteria. Define critical errors separately, such as using a recording a rep did not agree to share. This rubric is a proposal to adapt with your sales enablement lead, not a validated standard.

Be careful reading early numbers. A rise in the number of reviews or notes logged may show managers are doing the task, or it may show they are logging it. Pair counts with a sample of real reviews and with changes to process, such as new meeting rhythms or follow-up routines.

Der interaktiv levering hjelper

Several parts of this journey suit interactive formats. In a live session, show a call clip, ask every manager to type the one question they would ask the rep first, and reveal the spread before discussing. The differences show whether managers are inspecting or coaching. The same clips can then run self-paced for new managers, with a live session reserved for the ambiguous cases. AhaSlides supports interactive learning and moving between live and self-paced delivery. It is a presentation and learning tool, not a call recording or coaching analytics platform. Check any specific authoring, feedback or reporting function you plan to rely on against your own workflow. For help choosing formats, see our guide to når man skal bruke adaptiv, interaktiv og live læring, and for connecting preparation to coaching, how to connect self-paced preparation with live coaching.

Begrensninger som kan gjenstå

  • Arbeidsmengde. If managers have no time to observe, practice will not stick.
  • Incentiver. A scorecard built on forecast accuracy will pull managers back to inspection.
  • Stol. Reps need to believe developmental reviews stay developmental.
  • Span of control. Coaching ten or more reps well each week can be hard to sustain.
  • Utvalgsstørrelse. A few reviews do not prove a pattern. Look across managers and weeks.

Ofte stilte spørsmål

What is the difference between a pipeline review and a coaching conversation?

A pipeline review looks at deal status and forecast. A coaching conversation looks at what the rep did in a piece of real selling and agrees one thing to practise next.

How long does sales manager coaching training take to work?

There is no reliable general figure. Look first for changes in manager behaviour within weeks, such as observed conversations and followed-up actions. Treat changes in results as a longer-term check.

Do managers need to be skilled sellers to coach well?

Selling skill helps, but coaching is a separate skill: observing, asking questions and agreeing actions. Some strong sellers take over deals rather than coach them.

How do you coach a rep who already hits target?

Pick a specific skill to build, such as discovery or handling a competitor mention, and review a piece of real work against it. Hitting target does not mean there is nothing to develop.

Hvor skal jeg starte

Pick one behaviour, such as agreeing one practice action after listening to part of a call. Check recording and data rules first. Agree with sales leadership which existing meeting it replaces. Run one practice session with three managers using a case from your own calls, score it with the rubric, and follow up two weeks later to see whether the actions were completed.
